Custom firmware is tricky. I am assuming you are looking for WM6.5 or some other cooked ROMs out there.
You need to application unlock your phone which requires a couple of software tools. HTC phones require this unlock or else the upgrade process will always fail.
Go to google and look up the “xda forums”. Lots of great stuff there!
